Set-Up SEO Roadmap Google Sheet + Add Brief

Set up the roadmap workbook before any audit runs.
Copy the SEO Roadmap template (.xlsx). Name it "[Client Name] - SEO Roadmap".
Copy the submitted SEO Roadmap Brief into the workbook's Client Brief section.
Missing competitors, services or GBP locations? Comment here and tag the AM.
Start the /seo-roadmap intake and set its output folder to the client's SEO folder.
Output: the workbook in the client's SEO folder. No SEO folder? Create one in the client's root folder.
Done when: the brief is in the workbook and its link is on this task.
Why it changed (10)
It names the wrong tool. It says to duplicate a Google Sheet in the BMG Google Drive, but the 2026 deliverables were Excel files on SharePoint BMG-Drive (LVY, PAVERS, NLT #3), and the skill fills an .xlsx with openpyxl (templates/roadmap-xlsx.md:50). The task title still says 'Google Sheet' too.
No template has a tab called 'SEO Roadmap Brief'. The iCloud master ('Big Marlin Group - SEO Roadmap.xlsx', 20 tabs) calls it 'SEO Brief'. The Google export (5) and the latest real workbooks (Lasvegasymca.org, Europeanpavers.com) split it across 'Company History & Information', 'Company Goals' and 'Company Reporting'. Azpservices.com uses 'SEO Brief'. All of these tabs carry the same 'Client Brief' header in cell A1, so the rewrite points to that section, not to one tab name.
The proposed rewrite named only 'SEO Brief', which is wrong for the newer layout. It also said to rename the 'Name of Client' tabs, but those include the KWR competitor #1-3 tabs, which can't be named until Audit 1 has run. That step was dropped as noise.
The save location is vague and doesn't match practice. Real roadmap files have ended up in iCloud BUILD CLOUD (the skill run), SharePoint BMG-Drive, the BMG server (/Volumes/BMG_Customers) and Google Drive (2025). Abby's rule on FAC 25727864 is to save everything to the server.
Unless someone sets it, skill output never reaches the client's SEO folder. No brand kit has an 'output' block (checked all 5 JSONs), so the skill writes to ~/Downloads/<slug>-seo-audits and syncs to iCloud/SEO/<Client Name> (references/output-conventions.md:17-21). The rewrite now sets the output folder at intake.
There is no step to check the brief is complete. Missing competitors or services keep coming up with nowhere to handle them: FWHQ (Jarrett asked the AM for competitors and the GBP count), NLT 25122506, AZSVC 25955986, DWW 25759437 and FAC 25301533.
The skill run doesn't reliably fill the workbook. The May 2026 No Limit Turf SEO Roadmap folder has all 13 .md files plus word/*.docx, but no .xlsx (verified), even though output-contract item 6 in SKILL.md:68 promises one.
Real files are named by domain, not client name ('Lasvegasymca.org - SEO Roadmap.xlsx', 'Azpservices.com - SEO Roadmap.xlsx', 'Europeanpavers.com - SEO Roadmap.xlsx'). The skill and the template both say '[Client Name] - SEO Roadmap'.
It has no Output or Done-when line. It also gets used as a catch-all time bucket: actuals ran 8m-275m against the 15m estimate.
Typos: 'clients SEO folder' should be 'client's', and 'Set-Up' is a noun where the verb 'Set up' is meant.
Open questions (6)
Which save location is canonical, so AMs can always find the file? Options: the BMG server (Abby's 'always save to server' rule), SharePoint BMG-Drive (where the 2026 AM links point) or iCloud BUILD CLOUD (where the skill writes). Nothing syncs from ~/Library/CloudStorage, so the skill can't write to SharePoint directly.
Which template is the master? The iCloud 'Big Marlin Group - SEO Roadmap.xlsx' (SEO Brief layout, 20 tabs) or the Google '(TEMPLATE_ FOR MANUAL COPY ONLY)' (5) layout (24 tabs, which the latest real workbooks follow)? Both still carry a YMCA-only tab ('YMCA Program Seed Keywords').
Name files by client name (template and skill) or by domain (every real workbook)?
Rename the task to 'Set Up SEO Roadmap Workbook + Add Brief'? That's a Teamwork template write, so it's your call.
Should the skill fill the workbook tabs, or do you fill them by hand? The May NLT run produced no .xlsx.
Keep the 15m estimate? Visible actuals ran 8m-275m, and about half the builds went over 20m.

This step is to duplicate the SEO Roadmap Template found in the BMG Google Drive and add the SEO Roadmap Brief on the SEO Roadmap Brief tab. Document should be saved in the clients SEO folder. If one does not exist, create it and put it in the clients root folder on the Google Drive.

Develop SEO Roadmap

Turn the finished audits into the roadmap. Do this subtask last.
Run /seo-roadmap Audit 13 (roadmap). It builds 8-12 initiatives tiered P1/P2/P3, plus the executive summary.
On the SEO Roadmap tab, fill Hour Est. for each task (include efficiencies) and the goal each initiative serves.
Build the client version: [Canva deck or HTML report].
Comment the links on the SEO Roadmap parent task and tag the AM.
Output:13-seo-roadmap.md, _executive-summary.md, the SEO Roadmap tab and a PDF of the client version, all in the client's SEO folder.
Done when: the skill's completion check passes (any skipped audit is named in the executive summary) and the AM has the links.
Why it changed (10)
It is client-facing sales copy (Description/Deliverable/Value) with no steps for whoever does the work. The same copy, including the 'go to drive' typo, sits in the workbook's client-facing SEO Audits tab, row 11 (verified in both the iCloud master and Google export 5). Fixing Teamwork alone still leaves the client sheet promising timelines.
It promises to 'set timelines, and allocate resources', which contradicts the skill. actions/roadmap.md:27-32 excludes sprints, months and owner columns, and the skill leaves Effort as [TBD]. But AMs expect months, hour estimates and an approval checkbox (NLT roadmap #3, task 27175292). The roadmap tab ('SEO Roadmap - Name of Client' in the iCloud master, 'SEO Roadmap Plan' in the newer template) has Goals, Priority, Hour Est. and Month columns. Your Sept NLT files ('No Limit Turf SEO Plan - Approval - 2026-09-10.xlsx' and '...Monthly Objectives - 2026-09-15.xlsx') group initiatives by month, with an Approved/Not approved/Hold dropdown.
The skill contradicts itself here as well. SKILL.md:223 says every recommendation needs 'effort in hours and a named owner', while SKILL.md:225 and roadmap.md:31,95 say no owner and Effort [TBD]. roadmap-xlsx.md:17 says 'sprint-by-sprint initiatives, owners, hours'.
Hour estimates on this tab drive every month that follows. The Monthly Task Sprints SOP (~/Downloads/Creating Monthly Task Sprints (SOP) _ SEO Roadmap Clients.docx) builds each month's tasks from the client's SEO Roadmap tab and its quotes. When a quote is missing, it falls back to an 'SEO Roadmap Task Time Estimator', then to Krystal. That estimator file wasn't found locally.
The proposed rewrite said to fill Hour Est. 'for each initiative'. In the template, Hour Est. sits on each task line, with a Total row per initiative. Corrected.
It is in the wrong position. Teamwork lists it second, but Audit 13 depends on all 12 other audits (roadmap.md:4), so it has to run last.
The estimate is low. It's 3h now (240m in every live copy), but actuals run 5-10h: PAVERS 5.3h, NLT about 7h, AZSVC about 8.7h, COUR about 10.5h.
It names none of the real outputs (13-seo-roadmap.md, _executive-summary.md), the completion check, or how the roadmap gets to the client. The format moved from Google Sheets (2025) to SharePoint Excel plus a Canva deck (2026). The skill's HTML report (gen_report.py) wasn't used on the NLT May run: there's no .html in that folder (verified).
It has no handoff step. AMs asked 'is this done? what are next steps' (AZSP), and someone added a review meeting by hand in 6 of 10 builds. Abby's rule (FAC 25727864) is to export and save a PDF of every deliverable.
Typo: 'what you need to go to drive' should be 'do'.
Open questions (7)
Months per initiative: fill them in this subtask, or only after client approval? The skill forbids timelines, but AMs expect months, and your Sept NLT approval sheet groups initiatives by month. If months belong here, roadmap.md:27-32 needs updating (roadmap-xlsx.md:17 already contradicts it).
Is the 'SEO Plan Approval' sheet (Approved/Not approved/Hold plus hours) part of this subtask or its own? No skill generates it.
What does the client get: the Canva deck, the skill's HTML report (gen_report.py) or the SharePoint Excel? Your answer fills the bracket in step 3.
Where is the 'SEO Roadmap Task Time Estimator' the SOP names? Should step 2 point to it?
Add a 'Roadmap review with AM' subtask? Someone added one by hand in 6 of 10 builds, and it was often skipped.
Rebalance the 3h estimate within the fixed 20h, given actuals of 5-10h?
Move this subtask to the bottom of the template, and update the client-facing SEO Audits row 11 text too?

Competitor Analysis

Updated · proposed rewrite · high confidence
Find the competitors that actually outrank the client.
Pull the competitors from the SEO Roadmap Brief. Blank or short? The audit finds more.
Run /seo-roadmap Audit 1 (competitor analysis, DataForSEO).
On the Competitor Analysis tab, give each competitor its estimated monthly visits (DataForSEO ETV, not dollars or keyword counts) and 3+ observations with takeaways: content, keywords, site structure, conversions, lead gen.
Output: 01-competitor-audit.md in the client's SEO Roadmap folder, plus the Competitor Analysis tab.
Done when: 5-7 competitors are profiled and ranked, with the #1 threat named.
Why it changed (8)
It opens with client-facing sales copy (Description/Deliverable/Value: "We'll identify your top organic competitors..."), copied from the template's SEO Audits tab. That tells a client what they get, not the doer what to do.
The how-to is built on SEMrush ("Step-by-Step Guide Using SEMrush"). The skill never uses SEMrush (README.md:237). competitor.md runs on WebSearch/WebFetch plus DataForSEO Labs competitors_domain, domain_intersection and ranked_keywords (competitor.md:53-66).
It asks for "Domain Authority (DA)" but labels it SEMrush's "Authority Score". Those are two different metrics, and the skill collects neither. DataForSEO's authority number needs the Backlinks subscription, which the SkinLab run (2026-07-09) recorded BMG does not have. The template's Competitor Analysis tab has no authority column anyway. Its columns are Top Competitors, Est. Monthly Traffic, Observations and Strategic Takeaways.
Monthly traffic is worth keeping, because the tab has a column for it. But competitor.md never asks for it, and both real skill runs got it wrong. SkinLab put keyword counts ("1,577 organic kw") in Est. Monthly Traffic. NLT printed ETV as dollars ("$109K/mo ETV"), but the raw file holds estimated visits: etv 108,954 vs estimated_paid_traffic_cost 678,952 in .raw/dfs/dfs_competitors.json. BMG's monthly-seo-report reads etv as traffic (scripts/fetch.py:91). roadmap.md:163 also calls ETV dollars. The task has to say which number goes in the column.
It sets 5 competitors; the skill profiles 5-7 (competitor.md:19). Nothing checks the count: PAVERS logged "the two i chose".
It assumes the brief lists competitors. On FWHQ (24946861) the AM had no list. The skill can find competitors on its own (SKILL.md step 3; competitor.md step 1).
It gives no output and no finish line. The skill writes 01-competitor-audit.md and requires the #1 threat to be named (competitor.md:81).
The formatting is broken: "competitors.Step 2" and "(Authority Score)Step 3" run together.
Open questions (5)
Keep an authority number per competitor? Options: enter it by hand from the SEMrush dashboard (only if BMG still pays; the one hint is that seo-notebook-sweep still enters DA from SEMrush), buy the DataForSEO Backlinks subscription, or drop it. The tab has no column for it today.
Where do the files and sheet live? Both skill runs kept the .md files and the xlsx in the BUILD CLOUD client folder (No Limit Turf/SEO Roadmap/, Skinlab Maffi/SEO-Audit/). The 2026 manual builds (LVY, PAVERS, NLT #3) used Excel on SharePoint BMG-Drive. The Set-Up task should pin this down; until then these rewrites say "the client's SEO Roadmap folder".
Both real runs did all 13 audits in one /seo-roadmap pass, and SkinLab filled the xlsx as a closeout step 4 days later. Should the subtasks be framed as review/QC of that one pass instead of separate runs? The steps work either way.
Keep the client-facing Description/Deliverable/Value copy somewhere (the sheet's SEO Audits tab), or retire it?
Skill-side flag, outside this task: roadmap.md:163 and the NLT run label ETV in dollars. Worth fixing so the roadmap doesn't overstate value.

Build the keyword list the rest of the roadmap uses.
Finish Audit 2 first (step 1 of the URL Architecture task).
Run /seo-roadmap Audit 3 (keyword research, DataForSEO).
Check the clusters against the services the client really offers. Unsure about one? Comment here and tag the AM.
Output: 03-keyword-research.md in the client's SEO Roadmap folder, plus the KWR - Master Keyword List and KWR - [Client] tabs.
Done when: keywords sit in 5-8 clusters with volume, difficulty and intent, and keywords with no page yet are flagged.
Why it changed (8)
It is only client-facing sales copy (Description/Deliverable/Value). It has no steps, no tool, no output location and no finish line.
It promises "a strategic mapping guide". Per-page mapping is Audit 4 (keyword map), in the URL Architecture + Keyword Mapping task. keyword-research.md says this audit is "market-level discovery, not per-URL assignment", so the same deliverable is promised twice.
The order is wrong. Audit 3 depends on Audits 1 and 2 (SKILL.md:84; keyword-research.md depends_on). Teamwork lists Keyword Research above URL Architecture, and nothing in the task says so.
Confirming which services the client really offers keeps blocking this step, and no task covers it: NLT 25122506, AZSVC 25955986, DWW 25759437, FAC 25301533.
The skill's size target doesn't match real output. keyword-research/SKILL.md:8 says 200-300 keywords, but NLT produced 100 and SkinLab 88. A count-based finish line would fail both real runs.
Tab names differ by source. roadmap-xlsx.md:20-21 says "KWR Master" and "KWR [Client]". The real template and the SkinLab workbook use "KWR - Master Keyword List" and "KWR - [Client]".
Skill-side flag only: the standalone /keyword-research skill still names the file 02-keyword-research.md (keyword-research/SKILL.md:93). Both real runs saved 03-keyword-research.md.
Past manual builds ran well over the 2h estimate: FAC 3.7h, DWW 4.1h (including the now-retired AWR setup), YCVA about 7.9h across two people. This is an observation only, since the skill changes how long the audit takes.
Open questions (3)
Reorder the subtasks so URL Architecture + Keyword Mapping sits above Keyword Research, matching the skill? Or split Keyword Map (Audit 4) into its own subtask after Keyword Research? The rewrite works with the current order by pointing across tasks, but a reorder is cleaner for AMs.
Set a minimum keyword count? The skill says 200-300, and real runs produced 100 (NLT) and 88 (SkinLab). Either lower the skill target for local clients or leave the count out of the task, as the rewrite does.
Keep the 2h estimate? Old manual builds ran 2-4h+, but the skill ran all 13 audits in about 2.5h on NLT, so the time left here is mostly review.

Plan the site structure and give every page its keywords.
Before the Keyword Research task, run /seo-roadmap Audit 2 (URL architecture).
BMG-built site, or a rebuild coming? Ask the AM what can change first.
After Keyword Research, run Audit 4 (keyword map).
Output: 02-url-architecture.md, 04-keyword-map.md and the 04a CSV in the client's SEO Roadmap folder, plus the URL Architecture + Keyword Map tab.
Done when: each keyword has one page, each removed page has a redirect or removal plan, and each page has its keywords and use counts.
Why it changed (8)
It is only client-facing sales copy (Description/Deliverable/Value). It has no steps, no tool, no output and no finish line.
It combines two skill audits that run at different points. Audit 2 (URL architecture) runs before keyword research, and Audit 4 (keyword map) runs after it (SKILL.md:113). The task gives no order, and Teamwork lists it after Keyword Research.
It never describes the Keyword Map deliverable: 04-keyword-map.md plus the 04a CSV. Every page gets a status, a primary keyword, secondary keywords and how many times to use each (keyword-map.md CSV schema).
Nothing checks what the site can actually change. COUR: Abby said not to propose structure or navigation changes on a site BMG built. MCLV 26165219: the roadmap was pushed until after relaunch. PAVERS 26780599 and 26932158: the team got conflicting answers on splitting one page.
Skill conflict to know about: url-architecture.md depends only on Audit 1 but lists keyword research output as an input. Both real runs wrote 02 before 03 (NLT 14:50 vs 14:55; SkinLab 09:57 vs 10:08), so the rewrite follows the SKILL.md order.
Tab name: roadmap-xlsx.md:19 calls it "URL Architecture". The real template and SkinLab tab is "URL Architecture + Keyword Map", with service × city rows (Have/Need page, primary keyword, volume, URL). SkinLab filled it with 19 rows from the 04a CSV.
Past manual builds ran well over the 2.5h estimate: AZSVC about 4.7h, YCVA about 4.9h, LVY about 5.5h. This is an observation only.
The copy uses an em dash ("guide—prioritizing"), against BMG house style.
Open questions (3)
What's the rule when BMG built the site or a rebuild is coming: no structure changes, keyword mapping only, or push the roadmap until after launch (as MCLV did)? The rewrite only says to ask the AM, because no rule exists yet.
Split this into two subtasks (URL Architecture before Keyword Research, Keyword Map after it) instead of one task that runs on both sides of Keyword Research?
Keep 2.5h?

Check for a Google penalty and record what the link data shows.
Run /seo-roadmap Audit 11 (backlinks). Without a DataForSEO Backlinks subscription it saves a placeholder or partial read and logs the ask in 00-access-requests.md.
In Search Console, open Security & Manual Actions > Manual actions. Note the result in 11-backlinks.md.
Answer the Y/N questions on the Backlink Audit tab. No data for one? Write "Not checked", not "No".
Output: 11-backlinks.md in the client's SEO Roadmap folder, plus the Backlink Audit tab.
Done when: manual actions are checked and every tab question is answered.
Why it changed (7)
The whole how-to is a SEMrush Backlink Audit: toxic scores, filtering by IP range in Backlink Analytics, and manual actions through the SEMrush Search Console integration. The skill never uses SEMrush, and nobody has confirmed BMG still pays for it.
It promises to find and disavow toxic links. BMG has no link tool that can do that. Both real runs recorded no DataForSEO Backlinks subscription: NLT (2026-05-01) shipped the "PENDING TOOL ACCESS" placeholder, and SkinLab (2026-07-09) shipped a "PARTIAL" public-signal read with 6 findings. backlinks.md says placeholder by default, while error-handling-protocols.md:56-58 says to fall back to a partial WHOIS read. So the output varies, and neither version includes a disavow.
Answering "No" without data reads as a clean bill of health. SkinLab's Backlink Audit tab answered "No" to manual actions, IP networks and toxic links with no link data ("No evidence of manual actions in public signals").
Manual Actions is the one check anyone can do now, but only in the Search Console dashboard. The gsc-ga4 proxy doesn't carry it (backlinks.md:61; access-handshake.md:48), so it can't go through SEMrush or the proxy.
The 1.5h estimate doesn't match reality. Almost no time was ever logged against it (YCVA 71m, PAVERS 32m misfiled on Set-Up, most builds none).
The formatting is broken: stray quotation marks wrap the how-to, it's titled "Backlink Building Audit" though it's an audit, "How To Do it" is inconsistently cased, and the flattened bullets mix questions with instructions.
It gives no output and no finish line.
Open questions (4)
Buy the DataForSEO Backlinks subscription ($14.99/mo)? Both runs recorded BMG doesn't have it. Note: even with it, backlinks.md says the full audit logic must be restored from git history (commits before 2026-04-23) before it can run.
Is SEMrush still paid for? If yes, do you want a manual SEMrush toxic-link and IP-range pass here to answer the tab questions? If no, the rewrite stands.
Skill-side flag: the default should be one thing. backlinks.md says placeholder, error-handling-protocols.md says partial WHOIS read, and SkinLab did a public-signal read. Pick one so the task can name it.
Cut the 1.5h to about 15-30m and move the hours (for example to Develop SEO Roadmap, where time actually runs over)? The total stays at 20h.

Technical SEO Audit

Updated · proposed rewrite · high confidence
Find the site's technical SEO problems and list the fixes. Don't change the site.
Is BMG building the client a new site? Ask the AM whether to skip this.
Run /seo-roadmap Audit 5 (technical SEO). It runs PageSpeed Insights (mobile + desktop), crawls the site with DataForSEO, and checks redirects, schema, sitemap and robots.txt. If the crawl is blocked, it asks you for a free Screaming Frog export.
Check three things the audit doesn't list: the sitemap is submitted in Search Console, pages load no http files (mixed content), and forms don't post to http.
Fill in the Technical SEO tab.
Output: 05-technical-seo.md and the Technical SEO tab.
Done when: every issue has a priority (P1-P3) and a fix.
Why it changed (10)
It is written for the client, not for the person doing the work. The Description/Deliverable/Value lines are sales copy (the same wording as the skill's 'Output file' block, technical.md:171-178). There is no output location and no done-when line.
It says to run Lighthouse by hand in Chrome DevTools. The skill calls PageSpeed Insights through its API, mobile and desktop, on the homepage plus 3-5 template pages, with the key from Vaultwarden (technical.md:75-100). DevTools is only the fallback if that key is missing (technical.md:7-9).
It never mentions crawling the whole site. The skill crawls with DataForSEO On-Page and falls back to a free Screaming Frog export when the crawler is blocked (technical.md:102-128; human-export-protocol.md, Screaming Frog full crawl). In real builds the team logged 'Technical/Screaming Frog SEO Audit' (AZSVC).
It mixes checking with fixing. 'Fix 404 Errors... with 301 redirects', 'Submit a clean and updated XML Sitemap', 'Implement structured data', lazy loading and WebP are build work. The audit only lists fixes.
The note '*BMG hosting is required for technical optimizations...' is about who implements fixes, not how to run the audit. It also conflicts with access-handshake.md:43: 'WordPress / CMS admin is intentionally NOT required... the client's dev team implements.'
A newer teammate could not follow it alone. FAC task 25273364, Maci: 'did what I could - but decided i need to ask for help/explanation'.
It says nothing about a site BMG is rebuilding. At COUR (25281867) Abby said it wasn't needed because the site was being rebuilt, and the task was checked off anyway.
'Mobile Friendliness: passes Google's mobile responsiveness requirements' refers to a Google test that no longer exists. Google retired the Mobile-Friendly Test and the GSC Mobile Usability report in December 2023 (outside knowledge, high confidence). The PageSpeed mobile run replaces it.
It doesn't match the spreadsheet the team fills. I checked template export (5) and the LVY workbook: the Technical SEO tab has four fixed rows (Mixed Content, Form URL Insecure, 'Site map in Search Consule?', All Versions Resolve To Canonical) followed by Lighthouse issue rows. The skill doesn't pull mixed content or insecure form posts out as findings; grep of technical.md for 'mixed' and 'insecure' finds nothing. The gsc-ga4 proxy has no sitemaps endpoint, only /search-console and /analytics, so 'sitemap submitted' has to be checked by hand in the dashboard.
Fixes to the prior draft: 'Check by hand' left the teammate without a place to record the results (now step 3 fills the tab), and 'give it the export' was vague. The skill itself asks for the Screaming Frog export and says where to save it.
Open questions (5)
Should the 'BMG hosting is required' caveat move to the brief or the AM-facing scope, or be dropped? It conflicts with the skill's rule that the client's dev team implements fixes.
Should 'Is BMG building a new site? Ask the AM' become one pre-check on the parent SEO Roadmap task instead of a line here? The same timing problem hit URL Architecture and the tracker at COUR, MCLV and C2C.
ADA (Audit 6) has no subtask. It runs its own PageSpeed accessibility pull on 5 page types with the same Vaultwarden key (ada.md:29,46). Fold it into this task and its hour, give it a subtask, or leave it out?
Fix the template's typos and old labels: 'Site map in Search Consule?' and 'Light Issues' (which means Lighthouse issues)?
Priority labels differ: the sheet uses High/Medium/Low and the skill uses P1/P2/P3. Pick one for the tab?

Google Business Profile (GBP) Analysis

Updated · proposed rewrite · moderate confidence
Audit the client's Google Business Profile (GBP) and list what to fix.
Confirm how many profiles the client has and whether BMG has owner access. Not in the brief? Ask the AM.
Run /seo-roadmap Audit 7 (GBP). It checks name, address and phone against the site, compares local competitors and sets 90-day targets. No owner access? Owner-only items are marked locked, and the request goes in 00-access-requests.md.
Fill in the GBP Analysis tab, one 16-item checklist per location. Check Social Profiles (item 11) by hand; the audit skips it.
Output: 07-gbp-local.md and the GBP Analysis tab.
Done when: every item is checked for every location, with an issue and priority set.
Why it changed (8)
The only how-to line, 'Follow the criteria in the description to perform these checks', points to criteria that aren't there. No live copy contains them. They actually live in two places: the skill (gbp.md:51-77) and the template's GBP Analysis tab. I read template export (5): 16 numbered items in rows 3-18, with columns Checked / Issue / Notes / Priority.
'15-point' doesn't match either list. The template tab has 16 items, and the skill's list is 16 if you count 14b. The two lists also differ. The template has Social Profiles, Offers and Events and Q&A as checklist items (the skill covers posts and Q&A only in its 90-day KPIs, and has no social item at all). The skill adds service area (item 8) and a 30-second video (14b). (Correction to the prior draft: products is in both lists, as template item 10 'Products/Services' and skill item 11.)
It has no multi-location step. The template header is 'GBP Analysis - [Location]'. The LVY workbook repeats the 16-item block once per location page (bill-lillie-heinrich, centennial-hills, durango-hills...), in a tab renamed 'Google Business Profile'. At FWHQ (24946861) Jarrett had to ask the AM how many profiles there were (8).
It never mentions owner access, but coverage depends on it: 100% with owner access plus DataForSEO, about 30% with neither (gbp.md:30-37). The brand-kit template defaults gbp_owner to false. LVY shows the real case: several items were noted 'No access'.
It gives no path when GBP is unclear or can't be reached. At PAVERS the subtask was never done. It was moved to '[SEO] July SEO Roadmap Tasklist | Keep Open' and is still open and unassigned (26340392).
It is client-facing sales copy with no output location and no done-when line. The first sentence is the skill's template text (gbp.md:152).
The estimate looks high: actual time was about 30-35m per build (AZSVC 30m, NLT 33m, LVY 33m) against a 1h estimate.
Fix to the prior draft: it said the audit 'runs the 15-point checklist' and then asked for 'one checklist per location' on a 16-item tab, two different counts in one description. Its done-when also used the skill's pass/warn/locked words, but the tab the team fills uses Checked / Issue / Priority.
Open questions (5)
Which checklist is the master: the skill's list (gbp.md:51-77) or the template tab's 16 items? Reconcile them so the markdown and the spreadsheet agree.
The skill looks up one business by name + location (gbp.md:93) and never says how to handle several locations. Confirm one run per location, or change the skill.
What happens when the client has no GBP, or GBP doesn't fit? At PAVERS the client was mostly commercial and the brief listed only GA access. Skip with a comment, or still run the public-only check?
Lower the estimate to about 30-45m, or scale it by number of locations?
The tab name drifts: 'GBP Analysis' in the template, 'Google Business Profile' in LVY. Standardize on one?

Blog Strategy

Updated · proposed rewrite · moderate confidence
Plan blog topics and the fixes that show E-E-A-T (Experience, Expertise, Authoritativeness, Trustworthiness). Run after Competitor Analysis and Keyword Research.
Run /seo-roadmap Audit 8 (blog strategy). It scores the current blog, sets content pillars, a posting schedule and trust fixes (author pages, bylines, dates), and lists 30-50 topics. Its default pillars are written for an agency, so adjust them to the client.
On the Blog Strategy tab, list question keywords under each service from the brief. Add search volume and cost per click (CPC) from Keyword Research or /dataforseo.
Delete off-topic or garbled rows (e.g. guitar "barre chords", "are are swim lessons").
Output: 08-blog-eeat.md and the Blog Strategy tab.
Done when: every service has on-topic questions with volume, and the biggest E-E-A-T gap is named.
Why it changed (9)
It names two tools the skill never uses. 'Use Answer the Public to Find Long-Tail Keywords' and the 'o1' prompt tip have zero hits in the skill and no credentials in ~/.claude/secrets. Volume, CPC (cost per click) and question keywords now come from DataForSEO: keyword-research/SKILL.md lists question forms, People Also Ask, and google_ads/search_volume for volume and CPC.
The o1 caveat, 'it can only handle small chunks at a time', is obsolete.
It is client-facing copy that defines E-E-A-T twice (once in Description, once in Value). It has no output location and no done-when line.
It leaves out what the skill actually delivers: an E-E-A-T score for the current blog, 5 pillars, 30-50 topics, author pages and bylines, dates, citations, an internal-link rule and a posting schedule (blog-strategy.md:28-73).
It doesn't say the audit depends on Competitor Analysis and Keyword Research (blog-strategy.md:4).
The skill's default pillars are written for an agency (case studies at /work/[slug]/, 'how to choose an agency', 'BMG had 152 posts'; blog-strategy.md:36-49). Run as-is, they don't fit a local service client, and the line saying to adjust them per client is easy to miss.
It has no quality check, and real output shows why one is needed. I read the LVY Blog Strategy tab (service columns such as Barre and Swim Lessons, question keywords with volume and CPC). It contains off-topic rows ('are barre chords hard', 'how to play barre chords on guitar', 'can guillain barre come back') and garbled ones ('are are swim lessons worth it', 'can can day care be claimed on taxes').
Audit 8's topic list carries no volume or CPC, but the tab the team fills does, so the brief-services step is still needed.
It has formatting errors: 'How To Do it', no period after the E-E-A-T definitions, and the run-together 'topic groupsNote*'.
Open questions (3)
What should the Blog Strategy tab hold: the service-by-service question-keyword list real sheets use (LVY), or the skill's pillars, topics and schedule (roadmap-xlsx.md:24)? The rewrite asks for both, with the skill output in 08-blog-eeat.md.
Update the skill's agency-flavored default pillars and the 'BMG had 152 posts' example for local service clients? That's outside this task; flagging only.
The estimate looks high: actual time was 26-113m (DWW 26m, FAC 82m, LVY 113m) against 2h.

Description: We'll develop a blog strategy that showcases your expertise, building trust with potential customers and improving your search rankings. E-E-A-T stands for Experience, Expertise, Authoritativeness, and Trustworthiness
Deliverable: Actionable recommendations for high-impact blog content categories, which will help inform which types of topics to pick for your blog.
Value: EEAT-focused blogging not only attracts and educates customers but also signals to Google that your website is a reliable source, leading to higher rankings and increased organic traffic. E-E-A-T stands for Experience, Expertise, Authoritativeness, and Trustworthiness
How To Do it:
Use SEO Brief to Collect a List of Products and Services
Use Answer the Public to Find Long-Tail Keywords (Include Search Volume and Cost Per Click (CPC))
Categorize the master query list into relevant topic groups
Note* I've found that using o1 with the right prompts can help categorize and sort this information; however, it can only handle small chunks at a time.

Build the keyword list we rank-track each month and get it into the BMG Rank Tracker.
Run /seo-roadmap Audit 12 (position tracking), after Audits 4 and 11.
Check the CSV: 200-300 keywords, each with cluster, intent, location and device.
Load the keywords into the BMG Rank Tracker. [How: TBD. There's no import for new clients yet.]
Put the client's link, https://bmg-rank-tracker-prototype.pages.dev/?client=[CODE], in the Dashboard Link cell on the SEO Audits tab.
Output:12-position-tracking.md and 12a-[client-slug]-tracking-keywords.csv in the client's SEO folder.
Done when: the keywords are in the Rank Tracker before the next monthly pull.
Why it changed (9)
It is client-facing sales copy (Description/Deliverable/Value) with no steps. A near-identical promise ('real-time', 'user-friendly dashboard') sits in the workbook's client-facing SEO Audits tab, row 10 ('Organic Position Tracking Set-Up').
It promises 'real-time' tracking and a 'dynamic, user-friendly dashboard'. The skill says 'No tracking is set up by this skill' and 'the CSV is the tracking config' (position-tracking.md:21-28). The BMG Rank Tracker collects once a month.
Every build used AWR: PAVERS 26340396, AZSP, LVY, AZSVC, and YCVA (which needed a support ticket). The Lasvegasymca.org and Azpservices.com workbooks still hold an AWR share link (app.advancedwebranking.com/share?...) in the SEO Audits Dashboard Link cell, F10. AWR was cancelled 2026-07-27 and replaced by the BMG Rank Tracker (routing.md:114,120).
Step 3 of the proposed rewrite ('Add the client and keywords to the BMG Rank Tracker') has no working path today:
- The live data is local SQLite on Jarrett's Mac; the pages.dev site is a published copy (README:5-8).
- The local server refuses cross-origin writes (server/index.mjs:142).
- The keyword portfolio only keeps or pauses keyword IDs the client already has (server/keyword-portfolio.mjs, saveKeywordPortfolioDraft).
- Clients are created only by the AWR import or the D1 sync (scripts/import_awr.py:151, scripts/sync_dashboard_d1.mjs:75).
The step is now marked TBD.
The proposal asked whether a per-client link exists. It does: the app reads ?client=CODE from the URL (src/App.tsx:29). So the Dashboard Link can be per client, replacing the old AWR share link.
The hosted Rank Tracker needs no login. The app and /api/clients both answered HTTP 200 to an anonymous request (response bodies not read). A Dashboard Link in a client workbook is therefore open to anyone who has it, and the client list endpoint looks public.
It doesn't say when to skip or defer. COUR skipped it because the client hadn't committed to ongoing SEO, C2C waited for its site launch, and MCLV set tracking up before the roadmap as a standalone 3-4h job.
The names don't match. The task title differs from the workbook row ('Organic Position Tracking Set-Up') and from the tool's real name ('BMG Rank Tracker'). The CSV name also differs within the skill: '12a-' prefix in SKILL.md:93 and the frontmatter, none at position-tracking.md:76. The NLT run wrote '12a-no-limit-turf-awr-keywords.csv'.
The proposal used angle-bracket placeholders ('<client-slug>'). Teamwork's rich-text rendering may drop them as unknown HTML tags (moderate confidence), so the rewrite uses square brackets and code formatting.
Open questions (6)
How should a new client and its Audit 12 CSV get into the BMG Rank Tracker? Nothing exists yet, and step 3 needs it (a Rank Tracker build decision).
Is it intended that the hosted Rank Tracker (app and /api/clients) is open without login? Decide before putting per-client links into client workbooks.
Skip/defer rule: skip when the client isn't on ongoing SEO (COUR)? Defer when a new site is about to launch (C2C), or set up early (MCLV)?
Rename the task to 'Organic Position Tracking Set-Up' (the workbook's name) or 'BMG Rank Tracker Set-Up'?
Is 2h still right, now that the skill builds the list? AWR setup used to take 28-161m.
Out of scope, flagged only: the existing LVY and AZPS workbooks, and the Monthly Task Sprints SOP, still point to AWR.

Setting Company SEO Goals45mUpdatedJJ––MediumResearchSEO
Setting Company SEO Goals
No datesMedium priorityResearchSEO45mJarrett Jensen
Updated · proposed rewrite · low confidence
Turn the client's goals into measurable targets before the roadmap is built.
Start from the SEO Goals, target services and GEOs in the workbook's Client Brief section.
Pull baselines: /gsc-ga4 for organic clicks, sessions and conversions; /monthly-seo-report for visibility.
Zero conversions on a live site means GA4 tracking isn't set up. That's a finding, not a baseline.
Give each goal a metric, a baseline and a target.
Output: the SEO Goals row in the workbook, updated. Develop SEO Roadmap ties each initiative to one of these goals.
Done when: every goal has a metric, baseline and target.
Why it changed (8)
'Scorecard' is undefined. No live copy links or names one, and no file was found in BUILD CLOUD, ~/Downloads or memory. The only local hits are the ADA audit's accessibility score table and a content QC rubric. The closest template artifact is the 'SEO Goals (In-Development)' tab (Baseline (Forecast) / Incrementalist (Forecast) / Actual, 'kinda of like a mutual fund portfolio'). It is an empty stub in template (5), LVY and European Pavers.
In practice nobody does it. There's one time entry across 10 builds (AZSP, 11m); every other copy was checked off in bulk with no time and no comments.
It gives no inputs, output location or done-when, even though the template has goal slots. Those are the SEO Goals row, with three placeholders ('Goal 1. Drive more traffic to [Name Of Service] / Goal 2. Improve conversion rate... / Goal 3. Develop New Content...'), in SEO Brief row 11 or Company Goals row 3. There's also a Goals column on the roadmap tab and, in the newer template, an Overview 'Goal:' line.
The proposed rewrite would have written the measurable goals over the client's own words in the brief. Corrected: it now adds a metric, baseline and target to each goal the client stated.
The proposed baseline missed the one metric a real workbook used as a goal. LVY's Overview reads 'Goal: We project... an average month-over-month visibility increase of 0.25%-0.5% over an eight-month period.' /monthly-seo-report gives visibility for any domain with zero setup. The Rank Tracker can't give a new client a visibility baseline, because it needs two complete DataForSEO months (README:49).
The zero-conversions caveat is supported, not invented. future-features.md:47 says 'an unconfigured conversion event returns zero, which is a setup finding', and lead-gen.md:78 says the same. The same file (:46) says to confirm the GA4 property before quoting a number.
It is in the wrong position. It's listed 11th, after Develop SEO Roadmap, but the roadmap tab's Goals column and Audit 13's baseline step ('after baseline metrics captured', SKILL.md:108) both need goals first.
It is written as a Title Case fragment.
Open questions (6)
What is the 'Scorecard'? Is it the unfinished 'SEO Goals (In-Development)' forecast tab (low-confidence guess), another file, or should the word go?
Where does the measurable goal live: the SEO Goals row, or the Overview 'Goal:' line in the newer template (where LVY put its visibility projection)?
Do goals get a timeframe? LVY's said 'over an eight-month period', but the skill forbids calendar targets (roadmap.md:27-32).
Keep this as its own 45m subtask, or fold it into Develop SEO Roadmap? Only 11m has ever been logged against it.
Should goals use the KPIs the BMG Rank Tracker's monthly report already measures (rankings, visibility, GSC clicks, GA4 sessions and conversions via its per-client KPI profile), so progress reports itself?
Move this subtask ahead of Develop SEO Roadmap in the template.

Social Media SEO Strategy

Updated · proposed rewrite · low confidence
Show how the client's social posts can support their target keywords. No /seo-roadmap audit does this, so it's done by hand.
List the platforms the client uses (brief field: Social Media Platforms).
Pick about 5 post types (e.g. service highlight, event, testimonial, behind the scenes).
For each type, write the caption wording (service + city, from Keyword Research) and the page the post should link to.
Output: a new Organic Social tab in the roadmap spreadsheet (model: the Organic Social tab in Lasvegasymca.org - SEO Roadmap.xlsx).
Done when: each post type has keyword caption wording and a link page.
Why it changed (7)
The whole description is one line, 'This is an audit to create a Social Media SEO strategy.' It has no steps, platforms, output or done-when line.
No /seo-roadmap audit sits behind it. A grep for 'social' in the skill finds only unrelated uses: CRO social proof, UTMs, ADA social embeds, and LocalBusiness sameAs in schema-catalog.md:20. The master template (export 5) has no social tab.
The subtask is new: none of the 10 live builds had it. The hour seems to have come out of Develop SEO Roadmap (240m down to 180m).
The work already happens with nowhere to live. LVY logged 129m of 'Finishing social media recommendations' under Keyword Research, and FAC did an influencer strategy.
Real deliverables exist, but the task doesn't point to them. I read both. The LVY 'Organic Social' tab has 5 post types (Program Highlight, Upcoming Events, Customer Testimonials, Behind the Scenes, Monthly Events), each with 'How to integrate SEO' (exact program name + location in the caption, link to the matching program page) and 'SEO benefit'. The AZSVC tab 'Social Media - Instagram TikTok' has 5 sample posts around one controlling idea.
It ignores the 2026 brief's 'Social Media Platforms (Used/Aspire To Use)' field.
Fixes to the prior draft: its sameAs schema step appears in neither real social deliverable and overlaps the technical audit's schema check, so it moved to open_questions. 'Ask the AM for access' isn't needed to plan captions from public accounts (the DWW Instagram access request was for rewriting captions, which is execution). Its output said 'an Organic Social tab in the roadmap spreadsheet', but the template has none; it has to be added.
Open questions (5)
Keep this as its own 1h subtask, fold it into GBP item 11 (social links) and the schema check, or drop it and give the hour back to Develop SEO Roadmap (where actual time runs over)?
Add an Organic Social tab to the master template? LVY and AZSVC each built their own, with different names and formats.
Should checking that the site's LocalBusiness schema lists the social profiles (sameAs, schema-catalog.md:20) live here or in the Technical SEO Audit?
Is influencer strategy (done at FAC) in scope, or only post types and captions?
Should this get a /seo-roadmap audit, or reuse /create-social-calendar (which builds monthly content calendars, not an SEO audit)? Today nothing automates it, so these steps come only from two real workbooks and a brief field.
